What the grant application gantt chart template: partner letters and sign-off lead time process is

Most of a grant application is writing, but writing is rarely what decides whether it is finished in time. The things that decide it are the ones other people control: partners who have to confirm their role and send a letter, a finance office that has to agree the budget, and an institution that has to sign the application off before it goes. The submission deadline is set by the funder and is fixed. The internal sign-off needs a lead time ahead of it. A timeline shows how much room is left between the two once everything else has been placed.

This template has four groups: Scoping and partners, Writing, Budget and review, and Sign-off and submission. It has 22 tasks and four milestones. "Read the call and guidance" (2 working days) is the only starting task, and "Agree the project idea and scope" (4) leads to the milestone "Scope agreed". That gate comes before the work that is expensive to redo. "Request partner letters of support", "Confirm partner roles and work shares" and "Outline sections and assign writers" all wait for it, because asking partners for a letter about a project whose scope is still moving means asking again.

Writing overlaps where it safely can. "Draft the project description" (8) and "Draft the impact and dissemination section" (5) are linked start-to-start with a 3 working day lag, so the second section begins once the first has its main argument down. "Draft the work plan and timeline" (5) and "Write partner and team descriptions" (3) run beside them. The budget does not overlap in the same way. "Draft the budget" (4) needs both "Draft the work plan and timeline" and "Confirm partner roles and work shares", and "Agree the budget with finance" (3) follows it. A change to the work plan after the budget is agreed means going back to finance, which is why it is the late change that costs most.

In the illustrative numbers the plan is 38 working days long, and the date is set by the budget rather than the writing. The text drafts are finished on day 16, but "Agree the budget with finance" ends on day 20, so "Internal review of the full draft" (5) starts on day 20 and "Revise after internal review" (4) ends on day 29. "Wait for partner letters" (10) is a plain wait that ends on day 18, which is 9 working days before "Assemble attachments and partner letters" would have to start to be ready for "Application ready for sign-off". If the letters arrive later than that, the milestone moves. Then "Institutional sign-off lead time" (5) is a wait, "Institutional sign-off received" is the next gate, and "Final edits and formatting" (3), "Submit the application" (1) and "Application submitted" close the plan. All durations are illustrative. Replace each with what your finance office, partners and institution tell you, and replace the sign-off wait with the notice period your own rules set.

A timeline schedules the work. It does not make an application eligible, accepted, compliant or approved, and it does not replace the funder's rules or your institution's, so keep the call's requirements as a checklist beside it. If the submission date is fixed, give "Read the call and guidance" a fixed Start on the day you begin and give "Submit the application" a fixed Start on the deadline. The plan is scheduled forward from the earliest fixed Start, so compare the finish date with the date you need and read the conflict flag. What this flowchart covers

In this template

  • Four groups, Scoping and partners, Writing, Budget and review, and Sign-off and submission, with 22 tasks and four milestones: "Scope agreed", "Application ready for sign-off", "Institutional sign-off received" and "Application submitted".
  • A scope gate: "Request partner letters of support", "Confirm partner roles and work shares" and "Outline sections and assign writers" all follow "Scope agreed", so partners and writers start on a settled idea.
  • Overlapping drafting: "Draft the impact and dissemination section" starts 3 working days after "Draft the project description", while "Draft the work plan and timeline" and "Write partner and team descriptions" run beside them.
  • A budget path that sets the date: "Draft the budget" needs the work plan and the partner roles, and "Agree the budget with finance" gates both "Internal review of the full draft" and "Assemble attachments and partner letters".
  • Two waits: "Wait for partner letters" before the attachments are assembled, and "Institutional sign-off lead time" between "Application ready for sign-off" and "Institutional sign-off received".

When to use this template

  • You are writing a grant application with partners and need to see whether partner letters, the budget or the sign-off decides the finish.
  • Your institution requires sign-off before submission and you want to check that the lead time fits before the funder's deadline.
  • You want to know how late the text can be finished before the budget, the internal review or the sign-off wait is squeezed.
  • You prepare several applications a year and want a standard plan to resize for each call.

The plan, task by task

Every task in the chart with its length in working days and what it waits for. A dependency is a step number; SS is start-to-start, FF is finish-to-finish, and +n is a lag in working days.

How it works

  1. Set the scope gate

Keep "Scope agreed" as the gate that partners and writers follow. If the idea is already settled, shorten "Read the call and guidance" and "Agree the project idea and scope" to a few days.

  2. Replace the waits

Set "Wait for partner letters" from what your partners tell you, and "Institutional sign-off lead time" from the notice period your own rules set. Both are plain waits that no amount of extra work shortens.

  3. Resize the drafting

Set each drafting task from your writers' pace, and change the 3 working day lag on "Draft the impact and dissemination section" if that section needs more of the description to exist first.

  4. Check the budget path

Look at "Agree the budget with finance". In the template it ends after the text drafts, so it, not the writing, sets when "Internal review of the full draft" can start. Tell finance when the work plan is final.

  5. Fix the deadline and read the flag

Give "Read the call and guidance" a fixed Start on the day you begin and "Submit the application" a fixed Start on the deadline. Turn on View, Critical path to see which chain sets the finish, and compare the finish date with the date you need.

  6. Add owners, share and export

Put the person responsible for each task in People, share the chart as a link with co-applicants and your research office, and export a PDF or PNG for the team.

Frequently asked questions

Will this show me when to start so that I make the deadline?

The chart schedules forward from the earliest fixed Start. Fix the first task's Start and fix "Submit the application" on the deadline, then compare the finish date with the date you need. If the plan cannot reach it, the fixed task is flagged with a conflict naming the earliest date its dependencies allow.

Does the chart check that my application meets the funder's rules?

No. It schedules the work and does not make an application eligible, accepted, compliant or approved. Keep the call's requirements as a separate checklist and replace the durations with what the funder, your finance office and your institution tell you.

What if a partner letter arrives late?

Change the duration of "Wait for partner letters". In the template the letters finish 9 working days before "Assemble attachments and partner letters" has to start, so a short delay does not move "Application ready for sign-off", but a longer one does. See /guides/gantt-chart-dependencies for how a wait gates the next task.

Why does the budget come before the internal review?

Because a review of a draft whose figures are still changing has to be done again. "Internal review of the full draft" waits for "Agree the budget with finance" as well as for all four text sections. A change to the work plan after the budget is agreed means going back to finance.

Can I use it for a smaller application?

Yes. Remove the tasks you do not need, such as the partner tasks for a single-institution application, and resize the rest. For a plan of the funded work itself, start from /templates/research-project-gantt-chart.
