What the digital transformation gantt chart template with selection gate and pilots process is

A digital transformation is not one project. It is an assessment, a design, a technology decision, a set of pilots and a rollout, usually owned by different people and often started before the previous part has finished. Programmes slip in the joins: pilots that begin before the contract is signed, training that waits for a system nobody has configured, a second business unit that starts only after the first has finished because nobody questioned the order. A timeline makes those joins visible while they are still cheap to change.

This template has four groups: Assessment and design, Technology selection, Pilots and change, and Rollout and stabilization. "Assess current-state processes" (7 working days) is the only starting task. "Inventory systems and data" (5) starts 2 days into the assessment, and "Define target operating model" (8) starts 4 days in, so the design begins from early findings. "Redesign priority processes" (10) starts 4 days after the target model starts. "Target model agreed" is a milestone that waits for both.

The selection gate is what separates this plan from a generic project. "Write selection requirements" (4) waits for the inventory and starts 5 days into the target model, so requirements come from the design rather than from a vendor's brochure. "Run vendor demos and scoring" (8) follows. "Technology selected" is a milestone that waits for the scoring and for "Target model agreed", so a tool cannot be chosen before the organisation has agreed what it is trying to become. "Negotiate and sign contracts" (6) follows the decision.

The pilot group is where the parallel work is. "Configure pilot environment" (8) waits for "Technology selected" and for the redesigned processes. "Plan change and communications" (5) starts after selection and runs beside the configuration. "Train pilot users" (3) waits for both. "Pilot in first business unit" (15) and "Pilot in second business unit" (15) then run side by side, and each also waits for "Negotiate and sign contracts". "Pilot gate passed" is a milestone that waits for both pilots. Rollout follows: "Train wave one users" (5) waits for the gate and the change plan, "Roll out wave one" (8) comes next, and "Roll out wave two" and "Roll out wave three" (8 each) each start 6 days after the previous wave starts. "Provide hypercare support" (15) and "Retire legacy systems" (5) both wait for wave three, and "Programme stabilized" waits for both. All durations are illustrative.

A timeline schedules the work. It does not make a technology choice sound, a pilot representative or a rollout safe, and it replaces neither your governance nor your risk process. For the programme steps and decisions, see the digital transformation process at /templates/digital-transformation-process. For a narrower plan, see /templates/erp-implementation-gantt, /templates/process-implementation-gantt and /templates/change-management-gantt.

What this flowchart covers

In this template

  • Four groups, Assessment and design, Technology selection, Pilots and change and Rollout and stabilization, with 22 tasks and four milestones: "Target model agreed", "Technology selected", "Pilot gate passed" and "Programme stabilized".
  • A design that starts from early findings: "Define target operating model" starts 4 days after "Assess current-state processes" starts, and "Redesign priority processes" starts 4 days after the target model starts.
  • A selection gate: "Technology selected" waits for "Run vendor demos and scoring" and for "Target model agreed", and "Negotiate and sign contracts" follows it.
  • Two parallel pilots: "Pilot in first business unit" and "Pilot in second business unit" both last 15 working days, wait for "Train pilot users" and "Negotiate and sign contracts", and both feed "Pilot gate passed".
  • Staggered rollout: "Roll out wave two" starts 6 days after "Roll out wave one" starts, "Roll out wave three" 6 days after wave two, and "Provide hypercare support" and "Retire legacy systems" wait for wave three.

When to use this template

  • You are planning a programme that spans assessment, design, a technology decision, pilots and rollout, and you need one timeline the workstreams can share.
  • You want to see which gate decides the finish date: the technology decision, the pilot review, or the length of the rollout waves.
  • A sponsor needs the programme stabilized by a date and you want to compare the finish date from the chart with the date you need.
  • You need a skeleton to adapt for a transformation in one region or function before copying it to the next.

The plan, task by task

Every task in the chart with its length in working days and what it waits for. A dependency is a step number; SS is start-to-start, FF is finish-to-finish, and +n is a lag in working days.

How it works

  1. Size the assessment and design

Replace the durations of "Assess current-state processes", "Define target operating model" and "Redesign priority processes" with what your teams need. Change the start lags if the design needs more of the assessment first.

  2. Keep the selection gate honest

"Technology selected" waits for "Target model agreed". If your governance allows a tool to be chosen before the model is settled, remove that link, and note the risk in the task.

  3. Choose what to pilot

Rename "Pilot in first business unit" and "Pilot in second business unit" to your own units, and set the length from how much evidence you need. Add a third pilot as a copy of one of them.

  4. Plan the change work beside the technology

"Plan change and communications" runs beside "Configure pilot environment" and feeds "Train pilot users". Add tasks for your own change steps, such as sponsor briefings or role mapping.

  5. Set the rollout waves

Adjust the 6-day start lags between "Roll out wave one", "Roll out wave two" and "Roll out wave three" to how much support each wave needs. Add or remove waves to match your sites.

  6. Add owners, share and export

Put the responsible person in People, share the chart with the workstream leads, and export a PDF or CSV for the programme board when you need a copy.

Frequently asked questions

How long does a digital transformation take?

It depends on the scope, the organisation and the technology. The template adds up to many months of working days with illustrative lengths. Replace them with your own and read the finish date from the chart.

Does the chart show whether the technology choice is right?

No. It schedules the work. Requirements, scoring and the decision follow your own governance. The chart shows that "Technology selected" waits for the scoring and the agreed target model.

Why are the two pilots separate tasks?

Because they can run side by side and both must finish before "Pilot gate passed". If one pilot is longer, it decides the gate date, and the chart shows which.

How is this different from an ERP or change management plan?

This is programme-level: a selection gate, parallel pilots and rollout waves. For a single system see /templates/erp-implementation-gantt, and for the people side see /templates/change-management-gantt.

Can I link tasks that overlap?

Yes. Start-to-start links with a lag are used for the design tasks and the rollout waves. For the method, see /guides/gantt-chart-overlapping-tasks and /guides/gantt-chart-dependencies.
