What the CRM implementation gantt chart template with a data quality gate process is

A CRM project looks like a software install and behaves like a change to how a sales team works. The software is configured in a few weeks. The slow parts are the ones around it: agreeing what a pipeline stage actually means, finding out how many duplicate accounts the old tools hold, getting email and calendar sync to behave, and persuading people to log their deals in the new place. A generic project plan puts all of that into one box called 'configuration' and one called 'go-live', which is why so many CRM rollouts finish on time and are then ignored.

This template has four groups: Requirements and process, Configuration and integrations, Data quality and migration, and Testing and rollout. It has 22 tasks and 4 milestones. "Agree goals and success measures" is the only starting task, and it is written first on purpose, because "Check adoption against success measures" at the end can only be judged against what was agreed at the start. "Map the sales process, stages and field needs" (7 working days) leads to the "Requirements signed off" milestone. Pipeline configuration and field configuration both wait for that milestone, so nobody builds stages the sales leaders have not agreed.

The data work is a gate, not a step. "Audit contact, account and deal data" starts straight after the goals, in parallel with the process mapping, because it does not need the requirements to find out how bad the data is. "Define dedupe and matching rules" waits for the audit and for the requirements, "Dedupe and clean source data" takes 8 days, and the "Data quality gate passed" milestone follows. "Run trial migration and fix errors" cannot start until that gate is passed and the fields exist. This is the main difference from the ERP plan at /templates/erp-implementation-gantt: there the data is loaded in repeated cycles, while here the cleanup is finished before any trial load so that duplicates are not migrated and then repaired inside the CRM.

The configuration group overlaps deliberately. "Build dashboards and forecast reports" and "Connect email and calendar sync" each start 3 working days after "Configure fields, roles and permissions" starts, because they need the field names but not the finished permissions. "Connect marketing lead handoff" starts 4 days after "Configure pipeline stages and deal rules" starts. "Run user acceptance testing" (7 days) waits for the trial migration and for all three integrations and reports. "Fix acceptance defects" follows, and "Train the pilot team" starts 2 days after the fixes start. The "Pilot go-live decision" milestone waits for both.

Rollout is two waves. "Run the pilot with one sales team" takes 10 working days, "Train the remaining sales teams" starts 5 days into the pilot, and "Roll out to all teams" waits for both. "Check adoption against success measures" then takes 4 days before the "Adoption review signed off" milestone. All durations are illustrative: set them from your record counts, number of integrations and team sizes. This timeline schedules the work and does not make the data accurate or the system adopted. For the process view see /templates/sales-pipeline-process and /templates/crm-lead-management-process, and for the user acceptance step see /templates/user-acceptance-testing-process.

What this flowchart covers

In this template

  • Four groups with 22 tasks and 4 milestones: "Requirements signed off", "Data quality gate passed", "Pilot go-live decision" and "Adoption review signed off".
  • A data quality gate: "Dedupe and clean source data" finishes and "Data quality gate passed" is reached before "Run trial migration and fix errors" can start.
  • Sales process mapping first: "Map the sales process, stages and field needs" feeds both "Configure pipeline stages and deal rules" and "Configure fields, roles and permissions".
  • Three integrations and reporting as overlapping tasks: "Connect email and calendar sync", "Connect marketing lead handoff" and "Build dashboards and forecast reports".
  • A staged rollout and a closing check: "Run the pilot with one sales team", "Train the remaining sales teams", "Roll out to all teams" and "Check adoption against success measures".

When to use this template

  • You are planning a CRM rollout for a sales or customer team and need the data cleanup, configuration, integrations and training on one timeline.
  • Your sales leaders want go-live fast and you need to show why migration waits for deduplication and why the wider rollout waits for a pilot.
  • You are replacing spreadsheets or several older tools and want to see how long the cleanup of contacts, accounts and deals might take before anything is loaded.
  • You want a starting structure that is focused on people and data quality, as a contrast to a finance-led system rollout.

The plan, task by task

Every task in the chart with its length in working days and what it waits for. A dependency is a step number; SS is start-to-start, FF is finish-to-finish, and +n is a lag in working days.

How it works

  1. Write the success measures first

Edit "Agree goals and success measures" to name what adoption means for you, such as deals logged in the CRM or forecasts read from it. "Check adoption against success measures" is only as useful as this task.

  2. Replace the cleanup durations with your audit result

Run the audit, then set "Dedupe and clean source data" from the number of duplicate and incomplete records you actually found. Keep "Data quality gate passed" as the only way into "Run trial migration and fix errors".

  3. Add one integration task per connected system

Duplicate "Connect email and calendar sync" for each system you link, and keep the start-to-start overlap of 3 days where field names are already settled.

  4. Make the pilot team a real gate

Keep "Pilot go-live decision" waiting for "Fix acceptance defects" and "Train the pilot team". If your pilot team is large, lengthen "Run the pilot with one sales team" instead of shortening the training.

  5. Compare the finish date with the date you need

Read the finish of "Adoption review signed off" and compare it with the date your sales year or a licence renewal requires. If it is later, look at the data tasks and the pilot first.

  6. Add owners, share and export

Put the responsible person in People, share the chart with the sales and IT leads, and export a PDF or CSV for the project file when you need a copy.

Frequently asked questions

Is this plan for a specific CRM product?

No. The task names are generic and fit most packaged CRM systems. Rename the integration and configuration tasks for the system you use.

Why is deduplication before the trial migration?

Duplicates are cheaper to merge in the source files than inside the CRM, where merged records can lose history. The template makes "Data quality gate passed" a milestone so the trial load cannot start early without you changing the link.

How is this different from the ERP implementation template?

The ERP plan at /templates/erp-implementation-gantt is built around module builds and repeated data loads. This one is built around cleaned data, the sales process, integrations and adoption by a pilot team and then the rest.

Can I use it for a bulk move from another system?

Yes, for the data steps. For a more detailed migration plan, see /templates/data-migration-gantt and replace the migration tasks here with those.

Do the durations come from real projects?

No. They are illustrative and meant to be replaced. Use your record counts, number of integrations and team sizes.
