Supplier onboarding Gantt chart template with trial period
An editable supplier onboarding Gantt chart: due diligence, risk assessment, contract, systems setup, a first order and a trial period, with dependencies and milestones for approval, signature and sign-off.
What the supplier onboarding gantt chart template with trial period process is
Onboarding a supplier is a handful of small jobs that belong to different teams: procurement collects documents, finance checks the company and its bank details, quality sends a questionnaire, legal drafts and negotiates, and IT or finance operations create the vendor record. Each team is quick on its own. The calendar slips at the handoffs, when the bank check waits for approval, the vendor record waits for a signature, or the first order waits for access that nobody asked for. A timeline shows those waits before they cost you a week.
This template has four groups: Due diligence and risk, Contract and terms, Systems setup, and First order and trial. "Request onboarding pack from supplier" is the only starting task. "Financial and legal due diligence" (6 working days) and "Quality and compliance questionnaire" (5) run side by side. "Supplier risk assessment" (4) starts three days into the due diligence and waits for the questionnaire, so the assessor sees early findings instead of waiting for the full file. "Supplier approved" is a milestone that waits for the due diligence and the risk assessment.
The contract starts before approval. "Draft supply agreement" (5) starts two days after the risk assessment starts, so a draft exists by the time the decision is made. "Negotiate terms" (5) waits for the draft and for "Supplier approved", and "Contract signed" follows. "Verify bank details" waits only for approval, while "Create vendor record in systems" (3) waits for both the bank check and the signature. "Set up ordering and invoicing access" (4) leads to the "Systems ready" milestone.
The last group is the part that gets cut when a project is late. "Place first order" (1) is followed by "Supplier prepares and ships first order" (10), "Goods receipt and inspection" (3), and then two tasks that start together: "First invoice and payment test" (3) and "Trial period" (30). "Review trial results" waits for both and "Supplier fully onboarded" closes the plan. The trial is waiting time, not effort, and its length is a choice you make for your own category and risk, not a standard. All durations are illustrative.
A timeline schedules the work. It does not complete due diligence, make a supplier safe or compliant, or replace your approval policy. For the process logic and decisions, see the vendor onboarding process at /templates/vendor-onboarding-process and the supplier qualification process at /templates/supplier-qualification-process. For the risk step in more detail, see /templates/supplier-risk-assessment.
What this flowchart covers
In this template
- Four groups, Due diligence and risk, Contract and terms, Systems setup and First order and trial, with 19 tasks and four milestones: "Supplier approved", "Contract signed", "Systems ready" and "Supplier fully onboarded".
- Overlapping assessment: "Supplier risk assessment" starts 3 days after "Financial and legal due diligence" starts and waits for "Quality and compliance questionnaire".
- Contract work before approval: "Draft supply agreement" starts 2 days after "Supplier risk assessment" starts, while "Negotiate terms" waits for the draft and for "Supplier approved".
- A systems setup that waits for two things: "Create vendor record in systems" follows both "Verify bank details" and "Contract signed".
- A first order and a 30-day "Trial period" that starts when "Goods receipt and inspection" finishes, beside "First invoice and payment test", both feeding "Review trial results".
When to use this template
- You are bringing on a new supplier and need to agree dates with finance, quality, legal and the buying team.
- You want to see how long onboarding takes if every team works as planned, and which wait decides the date.
- A business owner needs the supplier in place by a date and you want to compare the finish date with the date you need.
- You want a repeatable skeleton for onboarding that each category can adapt.
The plan, task by task
Every task in the chart with its length in working days and what it waits for. A dependency is a step number; SS is start-to-start, FF is finish-to-finish, and +n is a lag in working days.

How it works
Start the checks together
Keep "Financial and legal due diligence" and "Quality and compliance questionnaire" as separate tasks that both follow "Request onboarding pack from supplier". Replace the durations with how long your teams really take.
Let the risk assessment start early
"Supplier risk assessment" is linked start-to-start with a lag of 3 days to the due diligence. Change the lag if your assessor needs more or less of the file before starting.
Draft the contract before approval, sign after it
"Draft supply agreement" runs beside the risk work, but "Negotiate terms" waits for "Supplier approved". Move that dependency if your policy allows negotiation before approval.
Set up the systems when both gates are open
"Create vendor record in systems" waits for "Verify bank details" and "Contract signed". Add tasks for your own steps, such as tax forms or catalogue loading.
Size the trial deliberately
Set the length of "Trial period" from how many deliveries or invoices you need to see, and write the criteria for passing in the task notes before it starts.
Add owners, share and export
Put the responsible person in People, share the chart with the teams involved, and export a PDF or CSV for the supplier file when you need a copy.
Frequently asked questions
How long does supplier onboarding take?
It depends on the supplier, the category and your approval rules. The template adds up to a few months of working days with illustrative lengths. Replace them with your own and read the finish date from the chart.
Does the chart check that a supplier is compliant or financially sound?
No. It schedules the work. Due diligence, risk decisions and approvals follow your own policy and are recorded in your own systems. The chart shows when each part is meant to happen.
Why is the trial period a task?
Because it takes calendar time and other work waits for it. It is waiting time with a length you choose, so the plan shows how late the sign-off will be if the trial is longer.
Can I use this for a service supplier or a software vendor?
Yes, with changes. Replace the goods and inspection tasks with a pilot or a first deliverable, and keep the approval and contract gates. For the process side, see /templates/supplier-setup-process.
Can I use it for several suppliers at once?
Copy the chart for each supplier, or add each as a group. For a larger sourcing project that ends in onboarding, see /templates/procurement-project-gantt-chart. For the project-planning method, see /guides/gantt-chart-dependencies.
